Why your sales-call funnel loses buyers before the call: 5 leaks to check first

Pignatari Marketing Innovations ·

In short

Funnels that sell high-ticket programmes through calls usually lose buyers before the call, not on it. It happens through five leaks: a promise that attracts the wrong prospects, an application form that qualifies no one, silence between booking and call, no rule for no-shows, and no tracking of the steps between lead and sale. Below: how to spot each leak in your numbers, and the order in which to fix them.

  1. 1Ads & videothe wrong promise
  2. 2Applicationqualifies no one
  3. 3Booking → calldays of silence

Where the five leaks sit along the path to a sale

Why a low close rate is rarely a closer problem

When sales drop, the first suspect is the person on the call. "Our closers are not closing." Sometimes that is true. More often the closer is receiving the wrong people, or the right people in the wrong state of mind.

A call is the last step of a chain. If each step loses a little, the call inherits all of it. So before touching scripts or hiring new salespeople, we look at the path from the first ad to the moment the call starts.

Leak 1Your ads and video attract the wrong prospects

The ad and the video that lead to the booking decide who shows up. A broad promise fills the calendar, and it fills it with people who were never going to buy.

The fix is uncomfortable: say early who the programme is not for. A video before the booking that tells people to close it if they are looking for guaranteed results will reduce bookings. The people who still book have already accepted the terms.

What to look for

Many calls, a low close rate, and closers reporting the same objection again and again. That objection belongs in the video, not on the call.

Leak 2Your application form qualifies no one

A booking form that only asks for a name and an email is not an application. It is an open door.

Three or four questions change the quality of the calendar:

  • what the person does today;
  • what they have already tried;
  • when they want to start;
  • whether they can invest at the level the programme requires.

The last one does not need a price. It needs a range, for example: "Which investment range is realistic for you right now? A / B / C."

Every question costs you some bookings. Fewer calls with qualified people beat a full calendar of curious ones.

What to look for

The share of calls that end with "not a fit". If it is high, the filter is missing further up.

Leak 3Nothing happens between booking and the call

Someone books on Monday for Thursday. For three days nothing happens. By Thursday the energy that made them book has gone, and doubts have filled the space.

This gap is where we usually put the most work:

  • a short video right after booking, explaining what will happen on the call and who they will speak to;
  • short FAQ videos, one for each objection that comes up on every call: price, time, "is this for me";
  • a reminder the day before, if possible from a real person rather than an automation.

The person should arrive at the call already knowing why they are there.

What to look for

The show rate grouped by how far ahead people booked (same day, 1–2 days, 3 or more). If people who book further ahead show up less, shorten the wait.

Leak 4You have no no-show policy

Most funnels treat a no-show as bad luck. It is a process problem.

Decide what happens when someone does not show up, and say it before the call. One rule that works: whoever lets you know frees the slot for someone else; whoever simply does not show up is not contacted again. It sounds harsh. But it treats the call as something that has value, and people respond to that.

What to look for

The show rate, and whether your no-show rule is stated before every call and actually applied. If nobody on the team can tell you, you have found the leak.

Leak 5You don't track the steps between lead and sale

You cannot fix a leak you cannot see. Many businesses know their cost per lead and their monthly revenue, and very little in between.

The minimum we want to see, week by week:

  1. cost per lead;
  2. share of leads who apply;
  3. share of applications that are qualified;
  4. show rate;
  5. close rate on the calls that took place.

Each number points to a different part of the funnel. Together they tell you where the money is lost. Decisions should follow numbers, not impressions.

In what order to fix the leaks

Not everything at once. The order we would follow:

  1. Measure. Without the five numbers above, every change is a guess.
  2. The gap between booking and call, including a stated no-show rule. It is often the cheapest fix, with the fastest effect.
  3. The application form. Better questions, better calendar.
  4. The promise. Changing the message is slower and needs testing, so it comes last, once you can measure the effect.

A Growth Diagnostic follows the same order: we look at the whole path, rank the leaks by what they cost, and write a 90-day plan.

Frequently asked questions

How do I reduce no-shows on sales calls?

Shorten the wait between booking and call, send a short video after booking, answer the recurring objections before the call, and state a no-show rule in advance.

What is a good show rate for sales calls?

It depends on the price, the market and how the call is booked. As a rule of thumb, a show rate below 55% is a warning sign worth investigating. More useful than any benchmark is your own trend: if the show rate drops, look at the gap between booking and call first.

Should I remove the application form to get more calls?

Usually not. More calls, with fewer of them qualified, cost your sales team time and lower morale. If bookings are too few, look at the promise and the traffic before removing the filter.

Do I need a video sales letter before the booking?

Not necessarily. You need something that explains the offer, says who it is not for and prepares the call. A video does this well, but a well-written page can do it too.

How many days should there be between booking and call?

As few as your team can handle. The longer the wait, the more work you need to keep the person engaged.

Not sure where your funnel is losing people?

Start with a Growth Diagnostic. It takes 2–3 weeks and ends with a written 90-day plan, which is yours to keep even if we don't continue.
